Most people who have used ChatGPT or a similar tool understand the basic exchange: you type a question, the model generates a response, and the interaction ends. That loop, useful as it is, describes only one mode of how AI systems can operate. Agentic AI works differently. Rather than waiting for a prompt and returning an answer, an agentic system receives a goal and pursues it, making decisions, taking actions, and adjusting course along the way without continuous human direction.

How an Agentic System Operates
An agentic AI system follows a continuous loop rather than a single exchange. The cycle, described across technical documentation from AWS, Google Cloud, and UiPath, breaks into four recurring stages: perception, planning, action, and learning. The agent first gathers information from its environment, whether from sensors, databases, APIs, or user input. It then forms a plan by breaking the goal into steps. Next, it executes those steps through connected tools and systems. Finally, it evaluates the outcome and adjusts for the next cycle.
GitHub’s technical documentation adds useful specificity: a well-designed agentic system uses memory to retain context, tools to interact with external systems such as a codebase or a calendar, a defined goal, and the autonomy to act toward that goal with minimal input. Unlike generative AI models that stop after producing content, an agent carries through each step of a plan until the goal is verified complete. If something unexpected happens, such as a failed test or an unavailable resource, the agent can adjust its approach in real time.
Architecture: Single Agents and Multi-Agent Systems
Not all agentic systems are built the same way. IBM describes two broad architectural approaches. The first uses a central “conductor” model powered by a large language model that oversees tasks and supervises simpler subordinate agents, which is effective for sequential workflows but prone to bottlenecks. The second is more horizontal, with agents working in parallel as equals in a decentralized arrangement, which can be slower but more resilient. The application surface for agentic AI is broad. In healthcare, AWS documents a use case where a treatment planning agent coordinates across multiple medical teams to prepare an integrated care and follow-up plan for a cancer patient — work that previously required manual handoffs between departments. In financial services, agentic systems can monitor transactions continuously, flag anomalies, recommend adjustments, and maintain regulatory compliance simultaneously, tasks that individually are tractable but together exceed what any single static system handles well.
McKinsey research has found that banks implementing agentic AI for KYC and AML compliance workflows are seeing productivity gains between 200% and 2,000%. A spring 2025 survey from MIT Sloan Management Review and Boston Consulting Group found 35% of organizations had already adopted AI agents by 2023, with another 44% planning deployment in the near term. Leading platforms from Microsoft, Salesforce, Google, and IBM are accelerating adoption by embedding agentic capabilities directly into their existing software products.
What Still Requires Careful Handling
Adoption comes with real governance challenges. MIT Sloan professor Aral acknowledges that even companies at the frontier of agentic AI deployment don’t fully understand how to use agents to maximize productivity. The same MIT research that helped define the field found that in a project deploying an agent to detect adverse events among cancer patients, 80% of the implementation effort was consumed not by model work but by data engineering, stakeholder alignment, governance, and workflow integration.
The technical risks are also substantive. Autonomous agents may act unpredictably without proper guardrails. Multi-agent coordination can introduce bottlenecks and failure points. And because these systems interact with sensitive data and execute consequential actions, security and privacy controls have to be built into the architecture from the start, not layered on afterward.
