    AI-Generated Threats Are Now a Physical Security Problem — What Corporate Leaders Need to Know

    Most COOs and general counsel have already been briefed on deepfakes as a financial fraud risk. Wire transfer scams, synthetic CEO voices, and fake video calls are already on the radar of cyber and finance teams. What has not entered the same conversation is what happens after that synthetic content is created and begins to spread. The downstream effect is not always financial fraud. Sometimes it is a protest outside your office. Sometimes it is a fixated individual who decides the fabricated narrative they saw online is reason enough to show up in person.

    That is the gap: AI-generated threats do not stay digital.

    When the Threat Moves Downstream

    For years, corporate deepfakes were discussed primarily as a financial crime problem. A cloned executive voice on a wire transfer call. A fake CFO on a video conference. A fake CFO on a video conference. Those scenarios are widely covered. Deep-fake-related fraud losses in the US reached $1.1 billion in 2025, up from $360 million the year before.

    But the physical security implications of AI-generated content remain underexamined and, in many firms, structurally unowned.

    Here’s what that looks like in practice:

    • A synthetic video of a C-suite executive is fabricated and circulated on fringe platforms, attributing inflammatory statements the executive never made. A protest organizer uses it to mobilize a demonstration outside the firm’s Manhattan office.
    • An AI-generated impersonation account on social media builds a following over several weeks, posts the firm’s address and executive schedule, and attracts contact from a fixated individual.
    • A voice clone of a senior partner is used in a targeted harassment campaign against employees. The content escalates in tone over a month before anyone flags it to security.

    None of these starts as physical security incidents. All of them end there.

    The problem is that the people tracking the synthetic content: IT, comms, legal, aren’t the people who run physical response. And the people running physical security aren’t monitoring the platforms where these threats originate. By the time a threat reaches a security team, it’s often already a condition rather than a signal.

    Why Most Security Programs Miss This

    The structural issue isn’t awareness — it’s ownership.

    In most organizations, synthetic and AI-generated content sits with the cyber or communications function. Physical security sits with facilities, operations, or a contracted guard company. The gap between “AI-generated content is circulating about our CEO” and “this is now a physical threat condition requiring a security response” often has no clear owner.

    When deepfake scams have targeted executives, the delays that cause the most damage come from handoffs: IT to security operations, security to legal, cyber to physical. Each team handles its slice and passes the problem on. By the time a coordinated response is in place, the window for early intervention has closed.

    This isn’t a failure of individual teams; it’s a design failure of the security model. A patchwork of vendors and siloed functions was never built to handle threats that cross categories. A synthetic impersonation campaign that triggers physical targeting crosses every category.

    Where Protective Intelligence Fits

    The discipline designed to operate in that gap is protective intelligence. Not cameras. Not a guard at the lobby. Protective intelligence is the upstream function that monitors open sources — social media, forums, fringe platforms, public data — for early indicators of threats directed at executives, offices, or the firm itself.

    When AI-generated content surfaces targeting an executive, a protective intelligence analyst isn’t just flagging that the content exists. They’re asking a different set of questions:

    • Is this gaining traction, or is it isolated noise?
    • Is it tied to a known group, a fixated individual, or a coordinated campaign?
    • Does it create exposure around a specific date, event, location, or travel itinerary?
    • What’s the realistic physical threat trajectory if this continues to escalate?

    That analytical layer, human judgment applied to open-source signals, is what converts a piece of synthetic content into an actionable threat assessment. Automated scanning tools can surface the content. They can’t tell you whether it warrants changing an executive’s route to work.

    The output isn’t an alarm. It’s a briefing. A recommendation. Something a COO or general counsel can act on before an incident, not after.

    How Threat Assessment Connects the Signal to a Decision

    Once a PI team identifies a credible signal, the next step is a structured executive threat assessment, a process that evaluates the nature and severity of the threat, the likely behavior of whoever is behind it, and the appropriate security response.

    In an AI-generated threat context, that assessment covers ground that’s genuinely new:

    • Is the synthetic content designed to embarrass, defraud, or provoke a physical response?
    • Does the person or group behind it have a history of moving from online behavior to real-world action?
    • What does the executive’s public schedule, travel pattern, or physical exposure look like over the next 30 days?

    The assessment doesn’t just answer “how serious is this?”, it determines what the security response actually looks like. That might mean adjusting travel plans. It might mean temporarily modifying office access protocols. It might mean briefing executive protection about a specific individual. In lower-severity cases, it might mean enhanced monitoring and a watch period with no immediate operational change.

    The point is that the decision is informed and documented, not reactive. That matters for the duty of care, and it matters legally if the situation escalates.

    The GSOC’s Role When a Threat Goes Active

    Early detection and threat assessment happen before a physical condition develops. But when a threat moves from signal to active, that’s where a Global Security Operations Center becomes the coordination point.

    If a PI team has identified a credible threat tied to a specific individual, protest group, or planned event, the GSOC is what enables real-time response:

    • Geofencing alerts around an executive’s office or residence if a threat actor is tracked in the area
    • Live monitoring of online escalation patterns that might indicate imminent physical action
    • Coordination between the security director, executive protection agents, and law enforcement contacts
    • Communication support for leadership if an incident develops during business hours or while executives are traveling

    This isn’t a hypothetical workflow. It’s the infrastructure gap that becomes obvious the moment a threat moves faster than a series of email handoffs between departments can handle.

    Three Questions Corporate Leaders Should Be Asking Now

    You don’t need a technical background to pressure-test your current security posture on this. Three questions get to the core of it:

    1. Who is responsible for tracking AI-generated content that names your executives or firm — and is there a protocol for escalating it to physical security?

    If the answer is “probably IT or comms, but there’s no formal handoff,” you have a gap. A meaningful one.

    2. Does your security program have a defined process for converting an information threat into a physical security response?

    Not a policy document. A working process with named owners, defined escalation thresholds, and someone accountable for the call. If that’s unclear, the gap will show itself at the worst possible moment.

    3. If synthetic content about your CEO circulated tonight, what would your security director know by morning — and what authority do they have to act on it?

    That question tends to surface a lot about how well-integrated your current security model actually is.

    This Is a Program Decision, Not a Technology Decision

    It’s tempting to frame AI-generated threats as a technology problem with a technology solution. Better detection tools. AI-powered monitoring platforms. Automated content flagging.

    Those tools exist and some are useful. But they don’t close the gap between a detected threat and a coordinated physical security response. That gap closes through program design — specifically, through a managed security program where protective intelligence, threat assessment, GSOC operations, and executive protection are integrated functions reporting to a single security director rather than separate vendors running parallel tracks.

    The AI threat landscape in 2026 isn’t going to simplify. Synthetic content is cheaper to produce, easier to distribute, and harder to detect than it was 18 months ago. The firms that manage this well won’t necessarily have the best detection tools. They’ll have the clearest line between a threat signal and a physical security response — and someone accountable for running that line.
